We talk with leaders from each area and, when needed, also with the operational staff who execute tasks daily. The goal is to get a real view of processes and understand how information flows.

We record all manual tasks that are performed repeatedly, such as processes outside the TMS, data entry, validations, document reading, email-based processes, Excel spreadsheets, etc.

For each task we document description, roles involved, frequency, time spent, associated cost, dependencies, and level of automation potential.

Based on the collected data, we calculate total hours spent, cost per department, operational impact, and the annual cost of inefficiency.

We classify each task by the possible automation level: full, partial (Human in the Loop), conditional, or not automatable.

We create a prioritized roadmap with impact, effort, expected ROI, timeline, and dependencies. This roadmap guides the full automation strategy.
